Blueprint
The twelve deliverables every Review produces, and the three documents that describe the program. For each one: what it is, what it is for, and what the first page looks like.
The full samples are sent on request. We send them after a short conversation, so they arrive with the context needed to read them: every figure in a sample is invented, and a sample read on its own can pass for a real school’s record. Each one says SAMPLE on its face. The
baseline kit and the
tools stay free and open — no email required.
The twelve deliverables
Produced in every Review, for the school that commissioned it. See Methodology for how each one is produced.
Deliverable 1
Baseline Readiness Report
What it is. Readiness and Governance scored separately across 15 dimensions, plus Practice, never averaged. It places the school in a quadrant and carries the key findings and the opportunity register.
What it is for. Tells the board where the school stands on each axis, and which gap to close first.
On request
Deliverable 2
Risk Register
What it is. Each risk scored Likelihood × Impact, with a named mitigation, an owner and a status.
What it is for. The list the AI Panel works from. Nothing counts as handled without a name next to it.
On request
Deliverable 3
Values & Fear Map
What it is. Anonymised stakeholder voices from five groups, sorted into what people value and what they fear. No group smaller than five respondents is reported.
What it is for. So the policy answers the concerns this community actually has, not the ones we assumed.
On request
Deliverable 4
Living AI Policy
What it is. A v1.0 draft that follows the law where the school operates (Colombia, the United States or Spain): permitted and prohibited uses, student data, approvals, incidents, academic integrity, equity and access.
What it is for. The document staff, students and families are held to. It is not legal advice; it is written to be ready for the school’s own legal review.
On request
Deliverable 5
Governance Model
What it is. Panel structure, decision rights for each type of decision, version control and the events that trigger an update.
What it is for. So a new tool or an incident has an owner on the first day, not after a meeting about who owns it.
On request
Deliverable 6
Pilot Framework
What it is. Go/No-Go scoring of a tool against criteria agreed before the pilot starts. In Implementation, the pilot report adds KPI baselines and an equity check.
What it is for. Decides whether a tool is adopted on evidence, not on enthusiasm.

Deliverable 7
Training Plan
What it is. A role-based curriculum tied to the five role assessments, with a completions log by role.
What it is for. Each person learns what their role needs, and the school can show who has been trained.

Deliverable 8
Operating Cadence
What it is. A year calendar, the standing meetings, and the review cycle for the policy and the register.
What it is for. Keeps the policy alive after we leave. A policy nobody reviews is out of date within a year.
On request
Deliverable 9
Activity Guides
What it is. Grade-band activity cards with learning objectives and facilitator notes.
What it is for. Brings students into the conversation about the tools they already use.
On request
Deliverable 10
Communications Kit
What it is. Parent letters, a staff memo, a board briefing and a newsletter piece.
What it is for. Families hear it from the school first, in words the school has chosen.

Deliverable 11
Budget Worksheet
What it is. A cost estimate localised to the school’s country.
What it is for. Puts a number on the program before anyone commits to it.

Deliverable 12
Handover Document
What it is. What the school owns, what comes next, what to monitor, and who signs for it.
What it is for. The point where the program becomes the school’s, not ours.
On request
Program documents
What the program is, for a leadership team or a board.
Program document
Statement of Work
What it is. Scope, deliverables, timeline, fees, terms and KPIs for both tracks — the Review and Implementation.
What it is for. Shows what a school signs. Every real one is written for that school.
On request
Program document
Deck Narrative
What it is. A ten-slide narrative for school leaders: the problem, the framework, roles, KPIs and where to start.
What it is for. For presenting the program to a leadership team or a board.
